It works when there is a real work item, a feedback loop, and a time box. \u201cLet me know if you have questions\u201d is not mentoring.<\/p>\n<h2>What to do<\/h2>\n<ul>\n<li>Sit on a real problem (a failing test, a design, an on-call shadow).<\/li>\n<li>Ask them to narrate first. Then add the missing model (why this index, why this SLO).<\/li>\n<li>Review their PR as a teaching artifact: one or two themes, not 40 nits without a priority.<\/li>\n<li>End with a next rep: they drive the next similar change.<\/li>\n<\/ul>\n<h2>Example<\/h2>\n<p><strong>What breaks it:<\/strong> the mentor takes the keyboard and finishes the ticket. The mentee watched a solution appear.<\/p>\n<p><strong>Better:<\/strong> the mentee narrates the failing test first. The review has one theme. The mentee drives the next similar change.<\/p>\n<h2>What to avoid<\/h2>\n<ul>\n<li>Taking the keyboard and finishing it \u201cbecause it is faster.\u201d You just hired a spectator.<\/li>\n<li>Mentoring only people who already look like you.<\/li>\n<li>Confusing mentoring with performance management. A mentor is not secretly their boss unless that is explicit.<\/li>\n<\/ul>\n<h2>For the mentee<\/h2>\n<p>Bring a specific artifact. Write down the advice and try it before the next meeting.
